When to Cut and When to Bulk as a Hybrid Athlete
[THE SHORT ANSWER]
Three inputs decide whether to run a surplus or a deficit: your current body fat range, your event calendar, and what your last block actually did. The season is not one of them, and neither is what your training partner is doing. For a hybrid athlete the event calendar carries more weight than it does for a pure lifter, because a race block and a gaining block compete for the same recovery capacity and the same energy — and trying to run both simultaneously is how a year produces neither.
Input one: body fat range
The mechanism is partitioning. A surplus from a higher starting body fat partitions worse — more of each additional pound arrives as fat rather than lean tissue — so the same twelve-week block buys less muscle and more fat.
The commonly cited window for men:

Two important caveats.
Every one of those numbers comes from an estimate with three to five percentage points of error. A smart scale, a caliper reading or a photo estimate is not precise enough to tell 14% from 18%, which is exactly the distinction the table hangs on.
So use the trend, not the estimate. Waist-to-height alongside trend weight tells you which direction things are going with far less error than any body fat number. Which signals to trust.
Input two: the calendar
This is the input a pure lifter can mostly ignore and a hybrid athlete cannot.

The post-race window is the one that gets wasted. Endurance volume is at its lowest, aerobic base decays slowly, and your capacity to build muscle is at its highest precisely then. Twelve weeks of strength-primary training after a race will do more for your lean mass than the other forty weeks combined — and most athletes either rest for a month or start base training immediately.
Input three: what the last block did
The most reliable input and the one people skip, because it requires having recorded it.

That fourth row is the specifically hybrid one and it is extremely common. A trained lifter's usable surplus is about 179 kcal a day and a 40-minute run costs 400 to 500 — so if maintenance was estimated without the running in it, the surplus never existed and the block was actually a maintenance phase. Cutting from there is cutting from a deficit. The arithmetic.
The recomposition question
Losing fat and building muscle simultaneously is reliably achievable if you are new to training, returning after a layoff, or carrying substantial body fat. All three are cases where the training stimulus is far from your ceiling.
For a trained athlete near maintenance it happens slowly and is hard to distinguish from measurement noise. That does not make it impossible — it makes it slow, and slow enough that running the two goals in sequence usually gets you further in a year than running them together.
The exception is a hybrid athlete arriving from a sustained accidental deficit, where simply eating enough produces both simultaneously for a while. That is not recomposition so much as correcting a problem.
Ending conditions
A block should end on a condition, not a date.
End a gaining block when: waist-to-height has risen past your comfortable ceiling, or you reach the top of your body fat range, or the rate has run above target for three consecutive weeks and cutting the surplus has not fixed it.
End a cutting block when: you reach the bottom of your range, or strength has declined for three consecutive weeks, or recovery markers are persistently depressed alongside a second fatigue signal.
That last one deserves emphasis for endurance athletes. A cut plus high training volume is the standard route into low energy availability, and its consequences — bone density, hormonal function, immune function, lost muscle — are much more expensive than the fat you were removing. What that looks like.
Never cut during a race block
Worth stating as a rule rather than a preference.
A race block already carries a large energy cost and a large fatigue load. Adding a deliberate deficit on top compromises training quality, raises injury risk, and produces a race performance below what the training deserved.
If bodyweight is genuinely limiting for your event, the cut happens before the block, in a phase where volume is low enough to absorb it.
What to do next
Before choosing a phase, measure your maintenance for fourteen days at your current training volume. A surprising number of "should I bulk or cut" questions dissolve on contact with that number, because the athlete turns out to have been in a phase they did not choose.
